Company-Owned AI Models

Open weights. Your environment. Your data. Your evaluations.
Mosaic Singularity

The model that knows your business does not exist yet.

Frontier models are extraordinary generalists and strangers to your company. They have never seen how your organization prices an unusual deal, which exceptions are worth escalating, or what your operators mean by a term your industry uses differently from everyone else. Building intelligence that holds that knowledge used to require a research team and a budget only a handful of companies had. Open-weight models changed the economics. We deploy them inside your environment, connect them to the data that encodes how the business actually works, and fine-tune where there is evidence it beats the alternative. What the engagement produces is a model running on your infrastructure, an evaluation set that proves what it does, and the ability for your team to keep developing both.

Intelligence shaped by one business used to be something only the largest could build. The economics changed. The question is now who owns the result.

What you hold at the end.

An engagement at the model layer is only worth doing if what it produces belongs to the company that paid for it. That has to be specific rather than reassuring, so it is specified: the open weights you deploy, the proprietary data you connected, any fine-tune produced from it, and the evaluation set that demonstrates what the model does and does not do well.

The evaluations matter as much as the model.

A model without an evaluation set is a claim. The benchmark we build is specific to your operations, which makes it the instrument your team uses to judge every future version, including ones built by somebody else.

Your team continues the work.

The engagement is designed to end with your team able to retrain, re-evaluate and redeploy without us. Where third-party licences apply to a base model, those terms are written down in plain language before anything is built.

Why this matters

What a company-owned model actually changes.

Running intelligence you own at the model layer is not an infrastructure preference. It changes what the business can commit to, what it can promise a regulator, and what happens to its advantage when a vendor changes terms.

Your advantage stops being someone else to rent.

The judgment that distinguishes your business is currently sent to a vendor one prompt at a time. A model that holds that judgment internally turns it into an asset the company keeps rather than a cost it repeats.

Cost stops scaling with success.

Per-token pricing means the better an application works, the more it costs. A model running on infrastructure you already pay for breaks that relationship, which is what makes high-volume uses viable at all.

Data residency becomes an architectural fact.

When the model runs where the data already lives, residency stops depending on a contractual promise about what a third party does with your information. For regulated operations that is the difference between a control and an assurance.

The intelligence improves with the operation.

A model connected to live operations learns from how the business actually behaves rather than from how it was described in a document. That compounding only belongs to you if the weights do.

How models, memory and agents are architected to run inside your own environment is documented in our research.

Start by finding out whether you need one.

Every engagement begins with a conversation about the decisions you want intelligence to make and the evidence that the model layer is where the gap is. If it is not, we will say so, and the work that follows is smaller and cheaper than what you came for. If it is, you end up with a model, an evaluation set and a team able to develop both.

How we engage

Three phases. One commitment.

Architecture

Before anything is built, we map the operational reality of your business. Where intelligence will live, which decisions it will make, and what those decisions have to produce. The blueprint is yours regardless of whether you build it with us.

Construction

We deploy HeartBeatAgents on your infrastructure and architect the platform around the blueprint. The first agents go live in the workflows the blueprint named, starting with the work that costs you most rather than the work that demonstrates best.

Handover

We transfer operational ownership to your team, and the running system stops depending on us. What changes hands is the system, the architecture that documents it, and the ability to keep developing both. The handover is not the end of the engagement.

The commitment is the same in every engagement. Whatever we build, you own.
